Guildhall

Local-first AI orchestration engine. Folders are the workspace. Markdown is the configuration language. Named for the place where independent craftspeople collaborate.

Key Files

  • Guildhall — What it is, what it’s not, current workflows, design principles
  • The Building — MemPalace-style memory layer architecture
  • The Model Registry — Available models on Blackthorn, capabilities, costs
  • No Wrong Door — Routing system: any entry point reaches the right workflow
  • Blackthorn — The local compute node (Wake-on-LAN, job runner)
  • Quorum — 13-seat deliberative evaluation workflow
  • Clief Notes Filesystem Method — Jake Van Clief’s 3-layer routing system (inspiration)
  • Influences — Other influences on the architecture

Active Workflows

  • Quorum — Deliberative evaluation (product ideas, policies, decisions)
  • Lugh — Adaptive learning pipeline (documented in its own folder)

Design Principles

  1. Folders are the workspace — no databases for routing
  2. Start simple, add complexity on evidence
  3. Model diversity for decorrelated errors
  4. No Wrong Door routing

Maturity

Stage: Design phase. The architecture is documented and the hardware (Blackthorn) exists. Spacebot is being evaluated as the runtime layer. No workflows are deployed, the Secretary is not running, and the web UI doesn’t exist yet. What’s here is a well-reasoned blueprint, not a working building.
